- 2 lenses read every seam on a Seam Map.
- 1 rate per function sits on the operating lens.
- 13 seams, each read through both.
What does the operating lens read?
The operating lens reads the rates inside each function, one per team, as each team already reports it: setters' bookings, closers' wins, finance's collections. Your weekly meeting reviews these already, and none of them shows what a revenue seam is costing you, does it?
What number does the operating lens give you?
The operating lens gives each function its own rate against your own baseline. The Thirteen Seams is not a benchmark set: every figure is your trailing 90 day baseline from your own processor and CRM, agreed in writing, set low and only ratcheted upward.
What does a strong operating lens hide?
A strong operating lens can hide a weak handoff. In the Seam Map's illustration, setters book 60 calls a week and closers win most that arrive, both strong on this lens, the same picture a 22 closer floor at AI Acquisition carried before anyone owned the trip between them, so of those 60, how many reached a closer, and who counted it?
Both lenses, read on your own numbers.

How is the operating lens different from the transfer lens?
The operating lens tells you how well each team does its own job; the transfer lens tells you what survives the trip between them.
| Lens | What it reads | What it shows |
|---|---|---|
| Operating | The rates inside each function | How well each team does its job |
| Transfer | The rate at which work crosses to the next function | What survives the trip between teams |
A crossing rate that passes the four tests of a seam lives on the second lens.
Questions people ask about the operating lens?
Is the operating lens one of the seven lenses of the Business Brain?
No. The seven lenses of the Business Brain supply the evidence; these two lenses are how each seam is read.
Can a business score well on the operating lens and still lose revenue?
Yes. Every team can hit its own rate while the handoff between two of them loses the deal, which only the transfer lens shows.
Who reads the operating lens on a Seam Map?
Jon Weberg on his own engagements, and a certified Seam Architect on theirs, using the same protocol.
