AI employee context document: what does it need before day one?

A context document is the written page an AI employee reads before every action: what you sell, who buys, your voice, your policies and the exceptions you always make, so each hire works from the same facts. Jon Weberg's INSTALL Business Brain starter writes it in 12 sections, step three of the five steps to hire an AI employee.
- A context document is 1 shared page set that every AI employee reads before it acts.
- The INSTALL Business Brain starter has 12 short sections and takes about half an hour to fill.
- It covers 5 subjects: what you sell, who buys, your voice, your policies and the exceptions you always make.
- Atlan (1 May 2026) names 3 gaps that break AI agents: connectivity, meaning of terms and unwritten institutional knowledge.
- CEOs with strong AI foundations are 3 times more likely to report meaningful financial returns (PwC, 19 January 2026).
What is a context document for an AI employee?
A context document is the page an AI employee reads before every action. INSTALL gives it 12 sections.
You would walk a new hire through your clients, prices and the rules you bend before her first email, wouldn't you, and an AI employee earns the same half hour, so what does your best person know about buyers that is written nowhere?
Why does an AI employee need context more than a better prompt?
A prompt tells the AI what to do once; the context document tells it what is true every time. Atlan (Vivek Dubey, 1 May 2026) names three gaps that break AI agents: connectivity, conflicting terms, and institutional knowledge nobody wrote down.
| Item | What it is | Written when | Read when | Shared by |
|---|---|---|---|---|
| Prompt | One instruction | Every ask | Once | Whoever typed it |
| Context document | Offers, buyers, voice, policies, exceptions | Once, in half an hour | Before every action | Every AI employee |
| Job description | One job's inputs and decisions | At each hire | Every run | One AI employee |
No text a model learned from holds your second offer's price, so one page written once beats a sharper prompt every morning, which is the difference between an AI tool and an AI employee: one waits, the other reads.
What goes in the INSTALL Business Brain starter?
The INSTALL Business Brain starter has 12 sections.
| Section | What to write | Example line |
|---|---|---|
| 1. The business | What you do, for whom, and the result, in one paragraph | "We plan taxes for business owners who net over $100,000." |
| 2. The offer | Each thing you sell, what the buyer gets, and the outcome of a call | "The strategy call ends with a written plan and a price." |
| 3. Prices and the offer ladder | Every price, the smaller, larger, staged and payment plan versions, and the dollar line above which a person handles the deal | "Main offer $8,600; smaller version $2,500; deals above $8,600 go to a closer." |
| 4. The buyer | Who buys, who you serve best, the words they use for their problem | "Owners of two or more locations who say they are drowning in admin." |
| 5. Who you turn away | Who is not a fit and where they are sent | "No business yet: send the book, not a call." |
| 6. Questions buyers ask | The ten questions asked before buying, with your approved answers | "Do you ship to Canada? Yes, 5 to 7 days." |
| 7. Voice | The brand voice template | Five real replies, your words, your banned words |
| 8. Policies | Refunds, cancellations, guarantees, shipping countries, delivery times, hours | "Refunds inside 30 days, by email." |
| 9. Terms and payments | Payment terms, plans, deposits, what happens on a failed payment | "Plans are three monthly payments; a failed card is retried twice." |
| 10. Exceptions you always make | The rules you bend, for whom, and when | "Existing clients can rebook inside 24 hours." |
| 11. People and handoffs | The named person for money, complaints, decisions, partners and each job's handoff | "Refunds: Sam. Price questions: the closer who ran the call." |
| 12. Proof you may quote | The results, names and figures an AI employee may repeat, word for word | "Only figures listed here may be quoted." |
The Business Brain starter is the half hour context document in the INSTALL book; the Business Brain diagnostic is the $10,000 review that ranks all thirteen seams in dollars. A few lines each keeps twelve inside thirty minutes.
How do you write what you sell and who buys?
Write every offer with its price, and every buyer by the words they use.
When Jon Weberg read Frank Kern's numbers, the money sat with buyers of an $8,600 program who said they could not afford it, and one $2,500 offer turned them into $41,253 in three days with no new ad spend; Frank has hired Jon four more times since, and an AI employee presents that offer only once it is written, the whole of the second offer employee's job. Which offer below your main price does your AI need before the next buyer says no?
How do you write your voice so drafts sound like you?
Voice is written as examples, not adjectives: five replies you sent and liked. The INSTALL brand voice template adds ten words you use, ten you never use, your greeting and your sign off.
Paste a buying answer, a complaint reply, a follow up, a polite no and a thank you as sent, because a model copies sentences better than adjectives, and tomorrow's drafts read as if you wrote them; which of your last five would you want copied first?
How do you write the exceptions you always make?
An exception is any rule you break on purpose; each one gets a line. Any reply scored below 70% confidence stops and goes to a person, so an unwritten exception surfaces as a Friday hand off.
Each line names the rule, the exception and who decides; you know your business better than any model, you explain these bends to every new hire, and they have never sat on one page, have they? Which three exceptions did you make this month that nobody else would have made? Write those first.
Does each AI employee need its own context document?
No. All AI employees read one shared context document; each job description adds only its own inputs.
Friday's new line for your inbox serves your follow up by Monday; each hire's own task lives in the AI employee job description.
How do you keep the context document current?
Every Friday hand off that came from a missing line becomes a new line. The INSTALL Friday read takes 30 minutes a week for the first 2 weeks.
You read each hand off and its reason and write the line that would have let it decide, until the log shows three hand offs, each a real judgement call; which missing line would you write first?
What does an AI employee get wrong when the context is missing?
Without the line, an AI employee answers from your general policy on the day your exception applies. The average person at work receives 117 emails a day (Microsoft WorkLab, 17 June 2025).
Picture the 6:40 Thursday refund request from the client who referred two friends and always gets a call, and the held draft quoting your 30 day policy, right by the page, wrong by the relationship; how many of 117 daily threads turn on a policy you never typed out? PwC (19 January 2026) found CEOs with strong AI foundations three times more likely to report meaningful financial returns, while 56% of 4,454 report no significant financial benefit.

What else do owners ask about context documents?
What is context engineering?
Context engineering is deciding what an AI reads before it acts. For an owner, that is one shared context document.
How long should a context document be?
A context document is short enough to fill in about half an hour: twelve sections of a few lines each, plus the brand voice template.
What should never go in a context document?
Anything the job does not need stays out: passwords, card numbers and private records. The AI reads only what its job description lists.
Is the Business Brain starter the same as the Business Brain?
No. The Business Brain starter is the half hour context document in the INSTALL book. The Business Brain is a $10,000 diagnostic that ranks all thirteen seams in dollars.
Can AI write my context document for me?
AI can draft it from your website, emails and call notes. You confirm every line, prices and exceptions first.
Is a brand context folder the same thing?
No. A brand context folder holds marketing voice and visual rules. A context document holds what every AI employee needs: offers, buyers, voice, policies and exceptions.
